Sony shifts from hardware to platform focus as Marathon delay tests live service plan

Sony executives announced strategic changes during their Q1 2025 investor meeting. The company plans to transition from hardware-focused operations to platform-based engagement models that extend beyond PlayStation consoles. Chief Financial Officer Lin Tao acknowledged that live service game development has faced challenges despite some achievements.

Bungie will surrender most autonomy as PlayStation Studios absorbs the developer gradually. The studio's Marathon title received a March 2026 release target after delays. Sony originally planned ten live service releases by March 2026 but has scaled back expectations following mixed results.

Current successful live service titles generate substantial revenue streams. Helldivers 2, MLB The Show, Gran Turismo 7, and Destiny 2 contribute stable profits to PlayStation operations. Live service games represented 40 percent of Q1 2025 revenue, with annual projections ranging between 20 and 30 percent. Marathon's performance will determine Sony's future live service strategy after Concord's cancellation demonstrated market risks.
